Transfer size drives consumables. The blank drives the rest. Quote both explicitly.
Area is the honest unit
A 3-inch pocket print and a 10×12 back print are different products. Film, ink and powder scale with square inches. If you only have a “per shirt” habit, large prints quietly lose money.
Gang sheets help when the sheet is full. Empty space is still film you paid for. Put unused sheet area into waste or into a higher per-design cost.
Transfers vs finished shirts
If you sell transfers, do not hide garment cost inside the transfer price, and do not forget bagging and time. If you sell shirts, the blank is usually the largest line — a boutique tee changes the quote more than a little extra powder.
